Human vs AI: cost per qualified lead, the real Indian numbers

We replaced four telecaller seats with one AI seat across two pilots. Here's the cost-per-qualified-lead delta and the connection-rate breakdown.

Most AI-calling cost comparisons floating around are written by US vendors quoting US numbers — $50/hour for a human SDR, $0.10/minute for AI, dramatic delta. Useless for India. Here's the actual rupee math from two pilots we ran in Q1 2026, with redacted customer details but real numbers.

Pilot setup

  • Pilot A — EdTech startup in Bangalore, 4 telecaller seats, qualifying inbound leads from Meta + Google ads.
  • Pilot B — D2C insurance aggregator in Mumbai, 6 telecaller seats, qualifying form-fills.
  • We ran a parallel 30-day test: half the inbound volume to humans, half to one Cualify AI seat (Hindi + English). Same scripts, same CRM, same downstream funnel.

The numbers

Per qualified lead (where 'qualified' = booked demo or scheduled callback):

  • Pilot A — Human: ₹147 per qualified lead. AI: ₹38 per qualified lead. Delta: −74%.
  • Pilot B — Human: ₹164 per qualified lead. AI: ₹46 per qualified lead. Delta: −72%.

The breakdown of cost components matters more than the headline:

Human seat economics (Pilot A, monthly per seat)

  • Salary + PF: ₹28,000
  • Telephony + CRM seat: ₹3,500
  • Supervisor allocation (1:5): ₹6,000
  • Office + facilities: ₹4,500
  • Attrition + recruiting amortised: ₹2,800
  • Total per seat / month: ₹44,800

AI seat economics (Pilot A, monthly)

  • Cualify Starter plan: ₹14,999
  • Overage (consumed 2,800 minutes vs 2,000 included): ₹6,400
  • AiSensy WhatsApp credits: ₹900
  • Total: ₹22,299

But the real lift isn't cost — it's coverage

The AI seat connected 612 leads in the same 30 days. Four humans connected 287. Same script, same lead pool. The AI doesn't sleep, doesn't lunch, and doesn't 'will get back tomorrow' a Friday-evening lead.

Where humans still won

We're not pretending AI replaced humans wholesale. Two cases where humans clearly outperformed:

  • Senior decision-makers (50+ age bracket on the contact list). Human callers had 3x the qualification rate. AI didn't fail — it just hit the 'I want to speak to a human' opt-out faster.
  • Complex objections that needed real-time pricing flexibility. The AI politely escalated; the human closed.

Both pilots ended up running humans + AI in tandem: AI for tier-1 qualification + booking, humans for tier-2 demos and closes. That's the pattern we'd recommend by default.

What this means for your stack
